I’ve spent the past few years working closely with leaders across boardrooms, planning centres, and even the occasional crisis war room. And no matter the setting or the industry, one truth keeps resurfacing:  
The real divide emerging in AI isn’t between companies that have agentic AI and those that don’t. It’s between companies that trust autonomous systems and those that simply cannot.

What makes this even more striking is the data. A recent MIT Sloan - BCG study shows that 35% of organizations already use agentic AI, and another 44% are preparing to adopt it. Yet in this same landscape, nearly half admit they still don’t have a strategy for what they will do with AI.

So, we have a world loudly declaring itself “AI-ready,” while almost half of those same organizations have no real plan behind the declaration.

That contradiction tells us something important: 
AI adoption is rising, but AI readiness is not. And the biggest gap isn’t technical - it’s psychological.

As AI becomes agentic, its value doesn’t lie in automating isolated tasks. Its value lies in decision acceleration - compressing cycles that once took days or weeks into minutes. Yet most enterprises still treat AI as a sophisticated calculator rather than an autonomous partner.

Planners continue validating every forecast. Managers insist on approving every recommendation. Logistics teams double-check every routing decision.

As a result, AI remains a dashboard, not a driver and decision latency becomes the silent, but very real, killer of performance.

The bottleneck isn’t capability. It’s trust.

When Fear Slows the System

Not long ago, I met a global manufacturer struggling with chronic stockouts. Their AI system was forecasting demand accurately and triggering timely replenishment recommendations. The numbers were solid. The logic was sound.

Yet the planners kept overriding it. One of them told me, almost apologetically, “We just want to be safe.”

But every additional touch point introduced delay, and every delay made supply variability worse. When we compared system accuracy with human overrides, the conclusion was uncomfortable but undeniable: the forecast wasn’t failing; the fear was.  

And I’ve seen versions of this play out again and again.  The technology is ready. The workflows aren’t. The culture isn’t.  And trust - the one thing no model can train itself into - is missing.

Two Types of Companies Are Emerging

Across industries, a bifurcation is becoming visible.

1. High-trust, high-speed organizations

They redesign work around autonomous agents. Planners supervise exceptions, not the entire flow. Control towers act rather than ask. Logistics teams allow AI to reroute shipments when network conditions shift. Decision cycles compress. Layers flatten because the system handles the coordination.

2. Low-trust, slow-decision organizations

These companies treat AI like a junior analyst who must be checked at every turn. They manually validate forecasts, override replenishment signals, and hold approvals hostage to hierarchy. Their agentic systems are technically live - but practically constrained. They possess the tech, but not the transformation.

Both have similar tools but only one extracts value.

This is the real AI divide.

Why Supply Chains Feel This Tension First

Supply chains operate in an environment where decisions are fast, visible, and consequential. Forecasting shapes availability; routing influences customer experience; and production signals, if not timed well, tend to cascade through operations.  

Because the stakes are high, operators consistently choose caution. They trust their experience more than the system, even when evidence shows the system outperforms them in many routine decisions.

Agentic AI challenges a deeply held identity - moving from “I control every step” to “I orchestrate outcomes”. For many professionals, that shift is uncomfortable and for leadership, it requires new forms of governance.

Agentic AI’s Dual Nature Requires New Leadership

Agentic AI behaves partly like a tool - scalable, fast, efficient. And partly like a colleague - adaptive, contextual, capable of learning over time.

This duality creates strategic tensions most organizations have not resolved:

  • How much autonomy is acceptable?
  • Where must humans stay in control?
  • How do you redesign workflows when a system can handle variations on the fly?
  • How do you measure performance for something that learns and improves?

Traditional management structures weren’t built for this. That’s why trust becomes a leadership issue, not a technical one.

What Leaders Must Do Next

Closing the trust divide requires deliberate design, not encouragement.

1. Rebuild workflows around agentic-first operations

Start with processes where autonomy adds speed without adding risk. Let the system handle repetitive decisions; let humans focus on complexity.

2. Upgrade governance without adding bureaucracy

Create decision-right frameworks defining where AI acts fully, partially, or not at all. Governance hubs should set guardrails, not approvals.

3. Commit to continuous learning for humans and AI

People must learn how to supervise, critique, and direct agents. Agents must be retrained as data evolves, strategy shifts, or edge cases emerge.

4. Anchor AI investment in compounding value, not novelty

Agentic AI is an appreciating asset. The question is no longer “How do we cut cost?” It’s “What capability do we want this system to compound over time?”  

Where the Divide Ultimately Lands

Technology parity will arrive quickly. Agentic AI will soon be available to everyone. What won’t be evenly distributed is organizational courage. The willingness to trust autonomy.

  • To redesign work.
  • To redefine roles.
  • To give decision rights to systems that can learn as fast as the world changes.

The companies that cross that threshold will move faster, operate more intelligently, and shape markets rather than react to them.  

Because in the era of agentic systems, the real competitive advantage isn’t AI capability. It’s trust.
